here's what actually held up in my company, and what didn't.

what held up

reporting and digests. the highest-ROI agent i run. it pulls activity across tools and ships me a "what happened / what needs me" every morning. zero judgment required, runs forever, never degrades at scale. start here — it's the safest win and you feel it day one.

first-touch + follow-up. scoring inbound, drafting the first reply, chasing the no-response. volume is exactly where humans fail (they forget) and agents win (they don't). this one gets better the more you run it.

the automations that survive scale are the ones where volume is the enemy of a human and irrelevant to an agent.

what broke

anything needing a judgment call per item. "decide which of these leads is worth a custom pitch" works in a demo of five and collapses at five hundred — because the agent makes a plausible call, not the right one, and at volume the wrong calls compound into a mess you can't see.

unmaintainable magic. the automations i built as one clever prompt instead of real software fell apart the moment the inputs drifted. if you can't read it, version it, and fix it, it's not automation — it's a liability waiting for scale to expose it.

the rule i landed on

automate the work where volume hurts a human and doesn't matter to an agent — reporting, follow-up, drafting, scheduling. keep a human on the work where each item needs a real decision. the businesses that get burned by ai automation aren't the ones that automated too much. they're the ones that automated the wrong layer and only found out at scale.
